China’s "Double 11" Still Runs—Small Sellers Say the Rules No Longer Fit Them

Platforms increasingly rank traffic by sales volume and conversion quality, not by lowest price. Big brands clear the metrics more easily. Many mid-size merchants now treat the festival as routine work, not a make-or-break peak.
NextFin News — Double 11 (Singles’ Day—the massive November 11 online shopping festival that began on Alibaba’s platforms and is now the world’s largest retail event) still opens with countdown clocks and brand scoreboards.
In merchant group chats and dinner tables on launch day, the festival often barely comes up. For a growing set of small and mid-size sellers, the event no longer multiplies orders the way it did a few years ago. Ad budgets rise; sales do not always follow. What changed is not only consumer fatigue. Platforms rewired how exposure is handed out—and the new yardstick favors shops that already convert at scale.
Sellers describe a clear before and after. Earlier in the decade, a well-run home-goods or bag shop could see order volume jump five- to tenfold on the first day, with strength lasting beyond the opening spike. Warehouses added temporary staff. A single hit product in a top live room could clear more than a normal month.
This year, preparation for some operators shrank to a day of promo design and factory calls. Others joined official campaigns without building extra inventory or overnight teams. One furniture seller in Jiangxi, running three stores with combined annual sales around 50 million yuan, pushed daily ad spend above 20,000 yuan at the peak—more than triple a normal day—yet did not see matching growth. Orders that had gone quiet in the week before the sale simply clustered on day one; by day three, traffic sagged. Gross clicks in the backend and money that finally settled diverged after refunds, price-protection claims, and basket padding.
Margins leave little room for that slippage. Platform fees, labor, after-sales, tax, and marketing can consume on the order of 30% of sales in mid-range categories before profit. Health-product and other teams report years when festival sales doubled while profit landed below an ordinary spring month—because discount depth and traffic costs ate the gain. The old mental model was simple: pay for traffic that breaks even, earn on organic follow-through. Several merchants now put organic share of peak traffic in the single digits. The whole board has to clear a profit test, not only the paid row.
Platform policy tracks the same shift. In mid-2024, Taobao and Tmall (Alibaba’s two main consumer marketplaces) told merchants in closed-door sessions that “five-star price power”—a system that rewarded sharp cross-platform pricing with search weight—would be de-emphasized. Search allocation moved back toward GMV (gross merchandise value) per exposure, alongside conversion and related quality scores. Low-price white-label goods lost a structural edge; brands with higher average order value and better conversion became easier for the algorithm to reward. Price tools did not vanish, and official discounts still run during big sales, but “cheapest wins the feed” is no longer the main logic.
Short-video commerce moved in a parallel direction. Live GMV tilted from influencer rooms toward brand-operated broadcasts: store broadcasts surpassed influencer share in monitored 2024 data and widened the lead in 2025. Sellers who once depended on star hosts watched those hosts’ gross merchandise value collapse as the platform reweighted supply. Algorithms also tightened the link between paid and organic pools and raised the weight of settlement quality—sales that stick after returns. Brands with steadier supply chains and lower return rates clear that filter more often than thin white-label shops.
Official festival narratives followed the money. Older recaps still highlighted hundreds of thousands of brands and “millions of small merchants.” Newer flash reports lead with brands doubling overnight and with how many crossed 100 million yuan in hours. Platform incentives and brand growth targets point the same way: efficient GMV clears internal KPIs. Analysts note that brands often have wider markups and can fund promotions without hitting cost as fast as factories selling close to the bone. Consumers still want deals; platforms still want volume; brands can bridge both. Many small sellers cannot.
Double 11 has become “one event among several,” not the calendar’s fixed summit. Some sellers push harder into cross-border social and local overseas platforms. Others drop building a consumer brand and sell supply-chain and go-to-market help to factories instead—arguing that copying live-stream playbooks now takes seven-figure budgets with no guarantee. A few try to raise average selling prices and brand perception at home, while demand in categories tied to property and home renovation stays soft.
None of that ends the festival. It changes who the festival is built for. Traffic ranked by GMV and settlement quality will keep favoring shops that already convert and fulfill cleanly. Everyone may still be at the table. They are no longer playing with the same deck.
